    Schein's second layer: the gap between what the organization says it values and what it actually lives.

    Formal people systems — hiring, promotion, evaluation, compensation, discipline — and what they signal about the culture.

  • Artifacts

    Schein's first layer: the physical and digital objects, spaces, and symbols that encode cultural meaning.

  • History

    Founding stories, pivotal events, crises, and successions — how the culture came to be what it is.

  • Stories

    The informal narratives that circulate — who gets talked about, what the stories reward and punish.

  • Rituals

    Ceremonies, recurring events, and transitions — onboarding, promotions, send-offs — that mark belonging and status.

  • Stakeholders

    How the organization relates to customers, partners, regulators, community, and other external stakeholders.
